A Purchasing Admin's Checklist for Evaluating Specialty Chemical Suppliers

I'm the office administrator for a mid-size chemical-consuming plant. I don't have a chemistry degree. I manage the mundane side of specialty chemical purchases—quoting, ordering, receiving, invoicing, and the occasional, 'Why did you order this?' conversation. I handle roughly 70 order lines a year—maybe 60 if I'm honest—across eight vendors, and I report to both operations and finance. After five years of that, I've stopped trusting product names to tell me what I'm actually buying.

This checklist is for the people in the same seat: buying chemicals, coating raw materials, and specialty additives without a lab-coat background. These six steps won't make you a chemist. They'll keep you from making expensive, avoidable mistakes.

Step 1: Write down the spec before you call anyone

Start with the physical and chemical requirements. What is the product supposed to do? What is the main ingredient? What solids content, viscosity, particle size, or concentration range does your process need? What packaging size will your warehouse accept?

In my first year, I made the classic specification error: assumed 'standard' meant the same thing to every vendor. It doesn't. A standard-grade coating additive from one supplier may be a completely different chemistry from another. I paid $600 for the redo when the first batch didn't work in production.

For an established brand name like Kemira, the same logic applies. Kemira chemical company manufactures a wide range of water treatment polymers, paper chemicals, defoamers, and coating raw materials. But 'Kemira product' is not a complete specification. Actually, let me rephrase: it's not a specification at all. Which product line? Which grade? Which application method? Write those details down before sending a request for quote.

Step 2: Get the SDS before you get the quote

Some buyers treat the safety data sheet as a paperwork afterthought. I treat it as a technical gatekeeper. Ask for the current SDS and check the revision date. If the supplier gives you an old one, that's a warning sign.

For a direct manufacturer, you can often pull the SDS from the manufacturer's website. I regularly pull a Kemira SDS for any Kemira product we're considering. I compare the product name, the SDS issue date, and the hazard classifications. If the rep's product code doesn't match the exact SDS, I don't move forward.

Here's a phrase to understand before you start: the chemical equation for sulfuric acid. Most people mean the formation reaction: SO3 + H2O -> H2SO4. But in purchasing, the equation matters less than the grade. 93% sulfuric acid and 98% sulfuric acid are not the same material, even though both are written as H2SO4. The SDS will tell you concentration, and concentration affects tank materials, storage temperature, handling requirements, and price.

Learned that lesson the hard way? Yes. A supplier quoted a low price on 'sulfuric acid.' My colleague assumed the concentration matched the existing tank spec. It didn't. The extra freight and handling cost erased most of the savings.

Step 3: Calculate total cost, not quoted price

This is where the real savings live. I've compared two quotes for the same coated product. The $500 quote turned into $800 after shipping, hazmat fees, and a minimum-order upcharge. The $650 all-inclusive quote was actually cheaper. I now calculate total cost of ownership before comparing vendors.

TCO includes the unit price plus:

  • Freight and fuel surcharges
  • Hazmat or dangerous goods fees
  • Packaging and pallet charges
  • Minimum order quantities and split-shipment fees
  • Storage requirements—cold storage costs more than dry storage
  • Disposal costs for empty containers and expired material
  • Time spent on extra paperwork, inspection, and returns

The lowest unit price often has the highest total cost. That's not an opinion; it's arithmetic after you add in one or two surprise fees.

When I took over purchasing in 2020, I was convinced I could beat the previous buyer's budget. I did. I also created a lot of internal friction. Now I show the TCO comparison to finance before placing anything on the P-card.

Step 4: Separate coating marketing from coating data

This is the step most buyers skip. They get excited by a new product name and forget to ask for evidence.

What is graphene coating? In simplest terms, a graphene coating contains graphene particles that can improve barrier properties, hardness, or conductivity—if the formulation, dispersion, and application method are right. The phrase 'graphene coating' alone is not a technical specification.

A supplier once sent me a quote for an industrial floor coating that referenced the US Navy F-35C reflective coating. The email said the coating was 'the same kind of technology' and implied it would survive anything. I asked for the test data. The seller couldn't provide a standard applicable to our floor. Even if the F-35C coating works as intended, the relevant question is whether it solves your problem, not whether it sounds impressive.

The question to ask any coating supplier is simple: Which test method did you use, and what were the numeric results? If the answer is 'it's like a navy coating' or 'it's graphene-enhanced,' keep pushing.

I should add that I did eventually buy a graphene-enhanced coating for a different project. It had a datasheet, a test method, and a reference customer. The phrase 'graphene' was just the beginning of the conversation. Dodged a bullet when I asked for a pilot sample before committing to that navy-coating quote. I was one signature away from a $2,800 order for something we couldn't even test.

Step 5: Verify logistics and compliance before approving

Once the technical and cost reviews pass, verify the boring but expensive stuff.

  • Lead time in writing. 'Three days' means nothing until it appears on the order confirmation.
  • Certificate of analysis. Does it include the lot number and the tested values?
  • Invoicing. Can they issue a proper invoice with the correct billing address and terms? I once lost $2,400 in a rejected expense report because a vendor sent a handwritten receipt.
  • Storage and shelf life. If the shelf life is six months and your warehouse is slow-moving, you'll throw part of the order away.
  • Restocking policy. What happens if the product is damaged on arrival? Do you need a photo within 24 hours? Most policies are not forgiving.

In our 2024 vendor consolidation project, we eliminated two suppliers partly because they couldn't produce accurate documentation. The products were fine. The process was killing us.

Step 6: Run a pilot before you scale

You know the product will work because you read the spec and the SDS. You know the cost is correct because you did the TCO. Now order the minimum quantity and test it in your real process.

I assumed 'same specifications' meant identical results across vendors. Didn't verify. Turned out each had slightly different interpretations of 'good enough.' One small lot caught the difference before we committed to a full pallet.

Schedule the pilot like an experiment. Use the same operator, same conditions, same measurement. If the pilot batch works, sign the longer contract. If it doesn't, you've spent a few hundred dollars to avoid a much bigger failure.

Common purchasing mistakes to avoid

Mistake 1: Choosing a supplier because the product name is familiar. Manufacturer names like Kemira add confidence, but they don't replace spec review. The wrong grade from a trusted brand still produces the wrong result.

Mistake 2: Reading the SDS too late. Read it before you commit, not after the product arrives at the dock.

Mistake 3: Forgetting that the laboratory proof is not the production result. A polished marketing sample can look nothing like the batch you receive.

Mistake 4: Letting an impressive coating claim skip the data review. Those words—graphene, navy, nanos, performance—are openers, not conclusions.

Real talk: The safest way to lower your chemical spend is to stop treating the unit price as the only number. Total cost of ownership will always be the better boss. The next time someone mentions the US Navy F-35C reflective coating as a reason to buy, ask them for the test method. If they can't answer, you've avoided the most expensive kind of chemistry: a marketing story with an invoice.

Technical reading notes

When applying this update to a water treatment program, review site water analysis, metallurgy, target discharge limits, current SDS revision, and the internal approval route used by EHS and procurement. A single product name rarely carries enough context for a confident substitution decision.
