Prevention Isn't a Line Item. It's the Cheapest Raw Material I Buy.
I’m a procurement manager, and I’d rather prevent a coating failure than pay to fix one. That is not a slogan. It changed how I buy chemicals.
If you walk into my office, you’ll see price lists, but you’ll also see a process checklist. I’ve spent 12 years buying raw materials for industrial coatings and paper coating products, and I’ve learned that the cheapest quote has a way of becoming the most expensive receiver. I’ve looked after roughly $8.5M of annual raw material spend for a 170-person specialty chemical manufacturer, which means I’ve also looked at a lot of rework reports.
People often ask whether things like advanced coating technology are worth it. I ask a different question first: What failure are we trying to prevent? It sounds simple, but it changes the buying math completely.
Consider the phrase does ceramic coating work. I hear it from customers who read about ceramic coatings and want a miracle topcoat. My answer is: it works when the process under it is controlled. It fails when the substrate is dirty, the film is too thick, or the cure is off. I don’t see ceramic coating as a shortcut. I see it as another reason to define the process before buying anything.
What got me to this position
I wasn’t always this firm. In 2021, I approved a change in defoamer for one of our paper-coating formulations. The potential saving was $5,000 or so a year, and I thought it was a no-brainer. The supplier gave me a solid technical data sheet and a price that fit the budget. I skipped the pilot-scale test because we were behind schedule.
That was a mistake. I still kick myself for it.
Three weeks after the first commercial batch, one of our customers saw foam streaks and skipped areas on their coating line. We had to send replacement material, cover rework, and add an emergency production run. The total cost was not $5,000. It was closer to $18,000, and that did not include the lost trust. I don’t have hard data on how many future orders that cost us, but I know the phone calls were easier before that batch shipped.
Nobody forced us to take that risk. I chose the lower price and ignored the question of how the product would behave in the full system. That was not poor chemistry. It was poor procurement.
After that, we created a simple rule for any new product affecting a formula: laboratory compatibility test first, then a pilot trial, then a commercial run. It might take five extra days. I’ve never had a day as expensive as that 2021 lesson.
Why prevention is the better procurement argument
Here are the three reasons I now put prevention into specifications rather than waiting for the defect to appear in the rework budget.
1. The cost shows up in a different cost center
In my experience, a coating failure is rarely recorded as the wrong raw material decision. It appears as labor, re-blasting, replacement freight, or production downtime. That makes it easy to miss the cause. The plant manager sees a process problem. The salesperson sees a customer problem. Procurement sees neither if it is only looking at purchase price.
The same is true when you buy powder coating paint for metal. If it fails on a customer’s line, no one says, we should have tested the powder batch with the pretreatment chemistry. They say the line had contamination. But prevention starts when we choose the right powder, verify the data, and ask how it interacts with the parts before they enter the booth.
2. Advanced chemistry does not replace basic process control
I like advanced powder coating as much as the next person. It can give better edge coverage, tougher films, and lower cure temperatures. But here’s the uncomfortable part: advanced powder coating won’t rescue a poorly prepared metal surface. Oil, rust, scale, or moisture will beat it every time. Instead of relying on the topcoat to solve everything, I’d rather pay for a cleaner line and a tighter process.
The same logic brought Kemira into our paper-coating raw material list. We use a Kemira defoamer paper coating product for one of our biggest formulas. I selected it not because it was the cheapest defoamer, but because it passed our compatibility test and has behaved consistently through production. That consistency is a preventive material. It prevents foam defects before they show up as customer complaints.
Overall, Kemira products appear in several areas of our plant. In each case, the reason is the same: we buy chemistry that helps us manage variation, not chemistry that forces us to react to it.
3. Prevention compounds
Over the past five years, our cost tracking system has shown fewer emergency freight charges and fewer quality holds. I wish I had tracked every quick fix we avoided, because the total would look more impressive than any one incident. What I can say is that a checklist is basically insurance. One five-minute check of the substrate before you apply any commercial coating is worth more than a full day of sorting after the coating has failed.
But don’t we have to ship on time?
The pushback I get is usually time. We don’t have time to test every batch. The customer needs it today. I get that. I’ve been in those meetings. But I’ve also been in the meeting where we explained why the truck was late because we had to redo a rejected batch.
A little verification time is not a delay. It is a red flag avoidance system. The cost of waiting three days for a pilot trial is small compared with the cost of a six-month quality dispute. People remember the late shipment for a week. They remember the bad batch for years.
If I’m asked does ceramic coating work in a customer meeting, my answer includes process data, not just product data. I say it can work, but it needs a clean part, a controlled film thickness, and realistic expectations. The same is true for every powder coating paint for metal system we sell. The product is only one part of the prevention story.
How prevention changed my supplier choices
Today, when I evaluate a supplier, I start by asking whether they will help me understand failure modes. If a vendor only gives me a price and no technical data, I stop taking them seriously. Technical support and documentation are not overhead; they are process variables that lower total cost.
This is also why I don’t mind buying Kemira products when the data supports it. But what I need most is predictability: clear technical data, consistent delivery, and people who understand how their chemical interacts in the whole coating system. That predictability is a form of prevention.
Bottom line
I still buy based on total cost, and total cost includes the price of defects. In my 12 years, prevention has almost always been cheaper than cure. Not because prevention is glamorous, but because it removes surprises.
The next time someone asks me whether an advanced coating or ceramic topcoat is worth the premium, I won’t give a one-word answer. I’ll ask what failure they are trying to prevent, what their substrate looks like, and whether they have verified the process. If they have done that, the coating will probably work. If they haven’t, no chemistry can save them.
Buy the verification. Buy the compatibility test. Buy the cleaner surface and the written spec. Those are the cheapest raw materials I have ever purchased.

When applying this update to a water treatment program, review site water analysis, metallurgy, target discharge limits, current SDS revision, and the internal approval route used by EHS and procurement. A single product name rarely carries enough context for a confident substitution decision.
