Solventless Release Coating Solutions: What a 22% Cheaper Quote Taught Me About Quality

It started with a 22% cheaper quote

Last month, I was halfway through a nonconformance report when our purchasing manager dropped a printout on my desk. “Tell me what’s wrong with 22% savings,” he said.

The printout was a quotation from a broker. They offered what they called an “equivalent” to a specialty additive we buy from Kemira for one of our product lines—solventless release coating solutions. Same CAS number, similar SDS, available immediately, 22% cheaper.

On paper, this was the easiest cost saving we could make all year. I still asked for until Friday before giving an answer. Procurement wanted the answer sooner. Quality rarely works on procurement’s calendar, and that is part of the point.

Why raw materials matter more in solventless systems

I have been a quality manager at a specialty coatings company for six years. In a normal year, I review around 200 raw materials before they are approved for production—specifications, safety data sheets, certificates of analysis, storage requirements, and lot traceability. I rejected about eight percent of first deliveries in 2024, usually for documentation issues.

The product line in this story is one of our solventless release coating solutions. These are applied to films and liners so that adhesive labels, tapes, and protective films release cleanly when peeled. Solventless systems have no solvent to hide a mistake. They cure through a crosslinking reaction that is sensitive to impurities. Small amounts of contamination that a paint or ink system might tolerate can make a release coating cure unevenly, or not at all.

That is why the supplier matters. It is not brand loyalty. It is knowing what is actually in the drum.

The SDS was the first checkpoint

The first thing I did was open the latest Kemira SDS for the approved additive. Kemira keeps an SDS library on its website; as of March 2025, you can search by product name or code and download the current document. I already knew the previous SDS version, so I could spot changes quickly. If you buy industrial chemicals, get familiar with the SDS library of each manufacturer you use. SDS revisions are not cosmetic—they often reflect real changes in process or risk information.

Then I looked at the broker’s SDS. The document described the same chemistry, but the product code did not match anything in our system, no manufacturer name appeared, and some storage instructions were different.

People sometimes think a CAS number is enough. It is not. A CAS number identifies one molecule, not the impurities around it. The approved Kemira product came from a production process we had audited. The broker could not tell us which production site made their product. They said it was “internationally sourced.” That is not a quality statement.

Location became part of quality

One reason we approved the original material is that Kemira maintains an official list of Kemira chemicals locations. I could see exactly which plant made that additive. If a batch had a problem, we could contact that site, review batch records, and request a replacement lot from the same process.

The broker could offer none of that. No named site, no batch history, no way to reproduce the same material on the next order. Their answer was simply that it would perform the same. Maybe it would. But “maybe” is not a specification.

I still agreed to run a trial, because I prefer testing my doubts instead of letting them harden into rules. The lab results surprised me. The solventless coating cured, the release values looked normal, and the sample performed close to our standard.

That made the purchasing manager feel vindicated. I still refused to approve the material until the broker sent a certificate of analysis for the actual batch we would receive—not the sample, not “similar lots,” but the batch number on the drums.

The broker sent a certificate. The lot number on the certificate did not match the label on the drums. That was enough for me to reject the approval.

The five-drum mistake

The vendor shipped five drums before the paperwork was finished. They sat in the warehouse with a caution label, but the label did not say “QA hold.” During a night shift, a temporary warehouse worker moved them into the active storage area because they looked similar to the approved product.

Around two in the morning, the production operator used one of those drums in the solventless release coating line. The coating looked fine during application, but by morning the rewinder found the liner sticking to itself in places. When the lab measured release values, some areas released easily while other areas pulled adhesive off the tape. The coating had not cured evenly.

We scrapped 8,000 units from that run. With line downtime, rework, and expedited freight, the total cost was near $46,000. The broker’s sample had passed. The drum they actually shipped did not match its own certificate and contained an impurity that the crosslinking reaction did not accept.

What I do differently now

I always believed in the paperwork. I did not fully believe it until I watched a one-in-a-thousand mismatch cost us a full night of production. When I compare an approved Kemira batch and an unverified alternative side by side, I am not comparing prices. I am comparing how much we know about what is inside each drum.

Our raw material approval form now includes non-negotiable fields: a current SDS from the manufacturer, a batch-specific certificate of analysis, the name and location of the production site, and approval after a plant-scale trial. If a supplier cannot provide those, the material stays rejected, no matter how good the price looks.

Part of me understands the temptation to buy cheaper. I do not blame the purchasing manager. After a difficult quarter, management pushed for savings, and the broker made the offer sound almost risk-free. But quality problems do not appear on the purchase order. They appear on the production line, always at the worst moment.

The same rule applies to paint and floor coatings

I saw the same pattern from the consumer side last month, when two friends asked for advice.

The first asked, “where can I buy Benjamin Moore paint?” That part is easy. Benjamin Moore sells through authorized dealers, and the store locator on their website is the fastest way to find one. As of March 2025, most authorized dealers are independent paint and hardware stores, not every big-box home center. But I told him that finding the store is not the real question. The real questions are whether the surface is prepared and whether the finish is right for the room. A great paint brand does not replace preparation.

The second friend asked about the Shark Coatings price for his garage floor. He wanted to know if the lower-priced kit was a smarter choice than a professionally installed coating. My answer was: it depends on use. For a dry, well-prepared garage floor used for normal parking and storage, a kit-type product can be perfectly reasonable. For a workshop floor that will see heavy traffic, chemicals, or hot tire pickup, the cheapest product is usually the most expensive one you can buy.

That is not an argument for expensive products. It is an argument for honest matching. If you evaluate a product and it fits your real conditions, approve it without guilt. If you cannot find out where it came from, what it contains, or how it behaves in your process, the savings is not savings.

Quality, in my experience, is not magic and it is not brand loyalty. It is evidence.

Technical reading notes

When applying this update to a water treatment program, review site water analysis, metallurgy, target discharge limits, current SDS revision, and the internal approval route used by EHS and procurement. A single product name rarely carries enough context for a confident substitution decision.
